01
The dilemma
The academy was good at training athletes and was spending a disproportionate amount of its time not training them. Enrolments and payments were handled manually, which meant every sale consumed administrative attention that should have gone to coaching.
What was breaking
- Service enrollments handled by hand. Each registration required manual processing, which capped how many the academy could take without adding administrative headcount.
- Payments processed separately. Collection sat outside the enrollment record, so reconciling who had paid for what was its own task.
- No self-service path. Prospective athletes could not browse programs, pay and begin onboarding without a human in the loop at each step.
- Onboarding started late. The gap between payment and first contact was dead time in the most enthusiastic moment of the customer relationship.
- No visibility into enrollments. The team could not see what had been sold without compiling it.
The cost of standing still
In consumer services, the moment after purchase is the moment of highest intent and highest anxiety. Every hour of silence between payment and onboarding is a refund request forming, and an academy that cannot enrol without manual effort cannot grow without hiring.
02
The idea
The academy did not need a new platform; it needed the three platforms it already had to behave as one. We designed the flow backwards from what the athlete experiences, browse, pay, immediately receive an onboarding sequence appropriate to the specific program they bought, and then built the integration that makes that experience possible.
The principles we worked to
- Design from the athlete's experience backwards. The integration exists to make one uninterrupted journey, not to move data.
- Tag at the point of purchase. Service-specific tags applied automatically are what allow onboarding to be specific rather than generic.
- Make enrollments visible internally the moment they happen. Sales orders and deals created automatically, so the team sees what the system sees.
- Capture the ones who do not buy today. A chatbot handling session inquiries turns browsing into a conversation.
What we ruled out, and why
| Option considered | Why we did not take it |
|---|---|
| An all-in-one training academy platform | Would have meant migrating the storefront and rebuilding the brand experience to fit someone else's product. |
| Manual CRM entry after each sale | Cheap to start, and it reintroduces the exact bottleneck the project was commissioned to remove. |
| Custom-coded integration | Unnecessary for this flow. A managed integration bridge is cheaper to build and far cheaper for the client to maintain. |
03
The build
Five connected pieces.
Storefront and payment
WooCommerce configured with Stripe for secure payment processing, giving athletes a proper self-service path from program browsing to purchase.
Program mapping to CRM
Flagship programs and support services mapped to CRM records through an integration bridge, so a purchase creates the right commercial record automatically.
Automatic record creation
Leads and contacts created or updated in the CRM on purchase, with no manual entry and no duplicate records.
Service-specific onboarding
Tags applied according to the program purchased, triggering the onboarding email sequence appropriate to that specific service rather than a generic welcome.
Chatbot lead capture
A website chatbot handling session inquiries and capturing leads from visitors who are not ready to buy on the first visit.
04
The impact
| Measure | Before | After |
|---|---|---|
| Enrollment | Manual per registration | Fully automated from purchase |
| Payment | Processed separately | Integrated through Stripe at checkout |
| CRM records | Entered by hand | Created and updated automatically |
| Onboarding | Started after manual handover | Triggered immediately, service-specific |
| Internal visibility | Compiled on request | Immediate, via sales orders and deals |
| Non-buying visitors | Lost | Captured by chatbot |
Beyond the numbers
- Athlete onboarding and payment run without staff intervention. Administrative capacity stopped being the limit on enrollment volume.
- Enrolments are visible internally the moment they occur. The coaching team knows who is coming before the first session.
- Lead conversion rose through chatbot engagement and automated marketing flows. The visitors who were previously lost now enter a sequence.
05
What comes next
The engagement continues. These are the next moves on the table.
- Session scheduling and attendance linked to the enrollment record.
- Renewal and progression sequences based on program completion.
- Parent and athlete portal for schedules, progress and payments.
