01
The dilemma
The organization was doing serious work at scale and running it on four systems that had never been designed to talk to each other, plus a great deal of email. Nobody had a complete picture of any entity, let alone the group.
What was breaking
- Accounting in Tally, expenses on paper. Financial records sat in a desktop system while expense management ran manually alongside it.
- Budgeting on Excel macros. Planning and reporting depended on spreadsheets whose logic lived in a small number of heads and broke whenever anything changed.
- HR data in a legacy tool. Payroll and recruitment were handled manually around a system that no longer fitted the organization.
- Operations ran on email and spreadsheets. Program delivery, applications and evaluations were coordinated through inboxes, with no record anyone else could search.
- No 360-degree view across entities. Because each function lived somewhere different, leadership could not see the organization whole.
The cost of standing still
A mission-driven organization was spending its scarcest resource, skilled staff time, on reconciliation rather than on students. Every disconnected system was a manual handover, and every manual handover was hours that never reached the program.
02
The idea
Replacing four systems at once is usually a bad idea. In this case it was the right one, because the systems were not independent, they were connected by manual work, and removing one without the others would simply have moved the manual work somewhere else. We sequenced a full-suite migration around the organization's own calendar so that each function went live at a point where the disruption was survivable.
The principles we worked to
- Migrate the ledger first. Everything else depends on finance being in place and reconciled.
- Replace manual expense handling with policy, not paperwork. Rules enforced by the system rather than checked by a person.
- Put the employee lifecycle end to end on one track. Recruitment, onboarding, payroll and separation as one continuous record.
- Treat program delivery as a managed pipeline. Applications, scoring and evaluation as structured records, not email threads.
What we ruled out, and why
| Option considered | Why we did not take it |
|---|---|
| Best-of-breed tools per function | More capable individually, but it recreates the integration problem we were hired to solve, with better logos. |
| Upgrading Tally and keeping the rest | Fixes the least broken component and leaves every manual handover intact. |
| A phased rollout over two years | Long enough that the organization would have been running two operating models simultaneously for most of it. |
03
The build
Delivered as one program with five workstreams.
Finance migration
Accounting moved from Tally to a cloud ledger with proper internal audit capability, giving remote-capable operations and a single reconciled source of financial truth.
Policy-driven expense management
Expense submission, approval and reimbursement governed by configured policy, with budgeting and reporting handled in analytics rather than macro-driven spreadsheets.
Employee lifecycle
Recruitment, onboarding, payroll and separation streamlined onto one platform, so an employee record is continuous from application to exit.
Candidate feedback loop
Structured surveys capturing candidate experience, feeding back into how the organization recruits.
Program management
Advantage initiatives, applications, scoring and evaluation, managed as structured records with visible status, replacing coordination by email.
04
The impact
| Measure | Before | After |
|---|---|---|
| Accounting | Tally, desktop | Cloud ledger with internal audit |
| Expenses | Manual | Policy-driven, system-enforced |
| Budgeting and reporting | Excel with macros | Analytics platform |
| HR and payroll | Legacy tool plus manual work | Unified employee lifecycle |
| Recruitment | Manual | Structured, with shortened cycle times |
| Program operations | Email and spreadsheets | Managed applications, scoring, evaluation |
| Cross-entity visibility | None | 360-degree, real time |
Beyond the numbers
- Remote operation became possible. Cloud accounting removed the desktop dependency that had tied finance to an office.
- Recruitment cycles shortened. Real-time visibility replaced chasing updates.
- Program administration stopped consuming program staff. Application, scoring and evaluation run as a managed process.

What comes next
The engagement continues. These are the next moves on the table.
- Outcome tracking linking training delivery to employment results.
- Donor and funder reporting generated from operational data.
- Self-service portals for candidates and partner employers.
