01
The dilemma
A company whose product is helping other organizations use their data well had no data on its own most important process. Hiring, job posting and onboarding were handled procedurally rather than systematically, and the gaps showed most at the points where a candidate was paying attention.
What was breaking
- Hiring and job posting were difficult to run. Multiple requisitions across multiple pipelines, coordinated manually, with no single view of where anything stood.
- No personnel management system. Candidate tracking depended on spreadsheets and individual recollection rather than a shared record.
- Onboarding was cumbersome. Without a streamlined process, the gap between offer and productive first week was longer and rougher than it needed to be.
- No employee data monitoring. Once hired, employee information had no system holding it consistently.
- Integration procedures were manual. Job boards, assessments and internal processes did not connect, so every handover was a person moving information.
The cost of standing still
In a skills-constrained market, the firms that hire well are the ones that move fast and do not lose candidates in administrative gaps. Every day a strong candidate waits is a day a competitor's offer can land first, and a rough onboarding is the first impression a new hire cannot unsee.
02
The idea
The client's instinct was to fix onboarding, because that was where the complaints came from. We looked further up the process: onboarding was rough because selection was undocumented, and selection was undocumented because sourcing had no structure. We implemented from the top of the funnel down, so that by the time a candidate reached onboarding the system already held everything needed to start it.
The principles we worked to
- Fix the funnel from the top. Onboarding problems are usually selection problems arriving late.
- Selection on skills, recorded. Assessment integrated into the pipeline rather than conducted alongside it.
- Pre-onboarding triggered by selection. The moment a candidate is chosen, the next process begins without a handover.
- Measure the recruiters. Because a hiring process you cannot measure is one you cannot improve.
What we ruled out, and why
| Option considered | Why we did not take it |
|---|---|
| An HRMS covering the full employee lifecycle | The right eventual destination, and the wrong place to start when the immediate pain was all pre-hire. |
| Fixing onboarding in isolation | What the client originally asked for. It would have moved the problem upstream rather than solving it. |
| A standalone applicant tracking product | Would have created another integration boundary in a business that already had too many. |

The build
Four connected capabilities.
End-to-end applicant tracking
Job openings, candidate sourcing and skill-based selection handled in one system, with customized processes able to manage multiple requisitions and multiple pipelines simultaneously.
Job board and assessment integration
Candidate filtering streamlined through integrated job boards and an assessment module, so screening is evidence-based rather than impressionistic.
Pre-onboarding and documentation
Selection triggers pre-onboarding automatically, with document submission and HR approval handled against customized organizational policies. Interview processes are configured to capture hiring manager recommendations as part of the record.
Recruiter analytics
Personalized dashboards tracking and measuring recruiter performance, giving the hiring function the same evidential discipline the firm sells to its own clients.
04
The impact
| Measure | Before | After |
|---|---|---|
| Applicant tracking | None | End-to-end ATS |
| Requisition management | Manual, single view unavailable | Multiple requisitions and pipelines managed |
| Candidate screening | Impressionistic | Job board and assessment integrated |
| Interview record | Informal | Hiring manager recommendations captured |
| Pre-onboarding | Started after selection, manually | Triggered automatically on selection |
| Documentation | Chased | Submitted and approved against policy |
| Recruiter performance | Not measured | Tracked on personalized dashboards |
Beyond the numbers
- Hiring became a measurable process. Requisitions, pipelines and recruiter performance are visible rather than anecdotal.
- Candidate experience improved at the point it matters. Pre-onboarding begins the moment a decision is made.
- Screening is defensible. Skill-based selection with assessment evidence attached to the record.
05
What comes next
The engagement continues. These are the next moves on the table.
- Extending the record into the full employee lifecycle and payroll.
- Source-of-hire analytics to direct recruitment spend.
- Alumni and silver-medallist pipelines for future requisitions.
