Operational AI · human-approved

AI automation and agents inside the systems you already run

Pipelines that read documents, check them against your live data and do the ERP work, with a person approving anything above your limits.

The thesis

Why AI pilots stall before production

Isolated AI (the usual way)

  • A chatbot in a separate widget with no access to the ERP.
  • The model does the arithmetic on prices and balances, and sometimes gets it wrong.
  • No audit trail: nobody knows why a decision was made or who approved it.
  • Prompts sent to public AI services with no data agreement.

Grounded operational AI (our way)

  • Direct, permissioned connections to PostgreSQL, Odoo, Salesforce and Dynamics.
  • The model reads messy text; deterministic rules do the maths.
  • Human approval gates on every transaction above your thresholds.
  • Private endpoints or self-hosted models, with no training on your data.

Live pipeline

Supplier invoice to ledger posting

  1. S1 · Trigger Invoice received PDF, vendor email or scan
  2. S2 · AI step AI extraction Fields read with confidence scores
  3. S3 · System ERP three-way match PO and goods receipt checked
  4. S4 · System Variance check Price and quantity rules
  5. S5 · Human gate Approval gate Above your policy threshold
  6. S6 · Action Ledger posted Payment batch scheduled and logged
Confidence-scored · human-approved · every run logged
Stage Before After
Intake

Vendor emails a PDF to a shared inbox, where it waits until someone opens it.

The invoice arrives by email or upload and extraction starts straight away.

Data entry

A clerk re-types line items and totals into the accounting system. Typos creep in.

AI extracts every field with a confidence score. Low-confidence fields go to a person.

Three-way match

The clerk hunts through warehouse paperwork to confirm the goods arrived.

Each line is matched against the purchase order and goods receipt in the ERP.

Approval & posting

An approval email sits in a manager's inbox while the vendor chases payment.

Invoices above your threshold go to an approver in one click, then post to the ledger.

Operational AI

The model reads. Rules decide. A person approves.

Prices, tax and stock are computed by code, never by the model.

Four automation hubs

Automation for daily operations

HUB 01

Document AI & OCR

Turn PDFs, scanned bills of lading, delivery notes and supplier invoices into validated records mapped straight into your ERP.

  • Supplier invoice three-way matching against purchase orders and receipts
  • Bill of lading and shipping manifest line-item extraction
  • Customer purchase order parsing into sales orders
  • Expense receipt checks against travel policy rules

Confidence score per field · Human review below threshold

HUB 02

Operational decision engines

Rules that watch live operational signals and make low-risk, high-frequency choices inside limits you set.

  • Safety-stock reorder thresholds based on vendor lead times
  • Multi-warehouse fulfillment routing by freight cost and distance
  • Inbound lead qualification and tier routing
  • Margin checks and discount approval alerts

Hard limits · Every decision logged

HUB 03

Communication & triage

Agents that read inbound channels, classify what the customer needs and draft replies grounded in your ERP data.

  • Order status and delivery questions answered from live data
  • RFQ follow-ups and price-variance alerts
  • Ticket classification and escalation with context
  • Overdue receivable reminders matched to the account

Immediate first response · Human handoff when unresolved

HUB 04

Self-healing system bridges

Integrations that catch API failures, reconcile records that drift out of sync and retry without anyone re-keying.

  • Marketplace inventory reconciled against the warehouse system
  • Payment webhook retries with exponential backoff
  • Legacy SQL databases synced to cloud applications
  • Audit-log discrepancy detection and supervisor alerts

Idempotent delivery · Dead-letter queueing

Indicative only. Assumes automation captures 75% of the manual hours, 50 working weeks a year, and an implementation cost that scales with team size. Discovery replaces these assumptions with your measured baseline.

Scope your automation blueprint

Guardrails

Probabilistic models, deterministic limits

G-01

Human approval gates

Every pipeline has configurable sign-off thresholds. Invoices above your limit, or unusual discounts, wait for a named approver.

G-02

No training on your data

Your pricing, supplier terms and operational data are not used to train models. We use providers and settings that retain nothing.

G-03

Strict schema validation

Model output is checked against a strict schema before it touches your system. Anything that fails goes to a review queue, not the ledger.

G-04

VPC or on-premises hosting

For regulated operations we run open-weights models inside your own cloud account or on your servers.

Approach map · AI automation

From process audit to supervised launch

Two weeks in shadow mode before the agent acts on anything.

We watch the manual process end to end and measure how often it runs, how long it takes and where it goes wrong.

What happens

  • Process observation
  • Volume and exception analysis

What you get

  • Documented current process with timings

What we need from you

  • Sample documents and transaction logs
  • Time with the people who do the work today

Risk handled

Automating a process that should have been removed instead.

We rank every automation candidate by return and feasibility so you fund the ones that pay back first.

What happens

  • ROI estimate per candidate
  • Feasibility and data-access check

What you get

  • Opportunity map ranked by ROI

What we need from you

  • Current hourly cost estimates for the roles involved

Risk handled

Spending on automations with no measurable return.

We define triggers, knowledge sources, confidence thresholds and the points where a human must approve.

FAQ

What buyers ask about AI agents

Accuracy, data handling and what happens when the model is unsure.

Ask us directly
Will the AI send wrong answers to our customers?

Not without a person seeing them first. Each workflow has a confidence threshold agreed during design. Below it, the draft is held for a named person to approve. During the two-week shadow stage the agent takes no external action at all, so we can compare its decisions with your team's before anything goes live.

Is our data used to train AI models?

No. We use providers and settings that do not retain or train on your data, and for regulated operations we can run open-weights models inside your own cloud account or on your servers.

What do you need from us to start?

Sample documents and transaction logs, time with the people who do the work today, and current hourly cost estimates for the roles involved. The approach map above lists what each stage needs.

Do we need a new ERP first?

Not always. If your core system has usable APIs and reasonably clean data, we automate on top of it. If it does not, we say so, because automation on scattered data tends to stall before production.
